Deal size decides the design: what pays back above $50k

Above $50k a year, introductions, small rooms, signal-led outbound and AI search pay back; paid ads and AI SDRs don’t. Our analysis, with the free report.

One survey, two businesses: deal size changes the answer

A 2026 survey asked 300 B2B software and AI companies what works in go-to-market. About 90 of them sell deals worth more than $50k a year.↗ We read their answers on their own and set them against the companies selling deals under $5k. The two groups describe different businesses.

Product-led growth is the primary motion for 35% of companies under $5k and for 3% above $50k. Outbound goes the other way: 13% under $5k, 31% above $50k. Account-based is the primary motion for 19% of high-ACV teams, about double the small-deal rate.↗ When a buying panel has to sign off, self-serve rarely carries the deal.

Above $50k, the channels that pay back have people in them

Half of the high-ACV teams named network and introductions in their top 3 channels (51%), and 42% named intimate events. Large conferences and signal-based outbound follow at 29% each. Under $5k, the list starts with paid ads (42%), AI search and SEO.↗

The survey also rated each channel’s odds of paying back. Above $50k, introductions and intimate events rate excellent, and AI search, signal-based outbound and large conferences rate very good. Paid digital ads, product launch campaigns, cold calling, B2B creators, AI SDR campaigns and PR rate very poor.↗

Six of the 16 channels flip between small and large deals

Between deals under $5k and deals over $50k, 6 of the 16 channels move two steps or more on the survey’s five-step scale of odds of ROI.↗ SEO falls furthest: a market of a few thousand named accounts produces little search volume. Large conferences climb furthest, because one meeting with the right seat can pay for the stand.

A playbook copied from a smaller-deal company buys the wrong channels. Deal size decides the design.

Events need a different scorecard at this deal size too. Count the seats you engaged at target accounts, the meetings held and the follow-ups booked, not the badges scanned.

Outbound works above $50k when a signal picks the account

Outbound still works at high ACV, but only with a reason to write. Above $50k, cold outreach rates OK to poor, signal-based outbound rates very good, and 48% of all 300 teams plan to invest more in signal-based outbound in 2027.↗ In respondents’ own accounts, the outbound that failed was volume without a reason: lists never filtered for the problem, AI SDR sequences and surface-level personalisation.

Buyers do most of their homework before they talk to anyone: they are 61% of the way through the buying journey when they first contact a seller.↗ A signal is how you arrive while the question is still open, and a person writing the message is how you get read.

High-ACV teams act on people moving

Above $50k, 35% of teams act on champion movements and 33% on leadership changes, against 11% and 13% under $5k. Product usage drops from 56% to 27% as product-led growth fades, and only 4% of high-ACV teams act on no signal at all.↗

Hiring for RevOps or SDR roles and changes to a company’s tool stack get less attention, though both often mean a buying window has opened. Whichever signal you use, it is worth something only when it reaches a named owner with an action attached the same day. In practice:

  • Watch your target accounts for a new revenue or marketing leader, and for champions who change jobs.
  • Route each signal to the account owner the same day, with a short brief: what changed, who the seat is and why now.
  • Write the first message to the role that changed, about what that role cares about, and have a person send it.

AI pays in research and preparation, not in autonomous outbound

The share of teams reporting a big impact from AI rose from 24% to 43% in a year. The same survey rates agentic campaigns, or AI SDRs, very poor in all 3 deal-size bands and all 4 revenue bands, and only 7% of teams call them a core channel.↗

Respondents said AI helps them find targeting context in account data, take admin off the team and prepare for meetings. It doesn’t yet produce sales-qualified pipeline on its own. Our rule at this deal size: agents draft the research, the brief and the first message, and a person approves every first touch.

Start with account research and the pre-call brief. Both take admin off a seller without putting an unreviewed message in front of a buyer.

A 2027 channel plan for deals above $50k

AI search is where the most teams plan to invest more next year (50%), and above $50k its odds of ROI are very good.↗ Sorting the 16 channels by their odds for that band gives a plan in four moves.

  1. 01Step 1

    Grow

Network and intros, intimate events, signal-based outbound, AI search, and large conferences when you book the meetings before you go.

  2. 02Step 2

    Keep

LinkedIn posting by founders and experts, and partnerships with partners who already sit with your buyers.

  3. 03Step 3

    Fix first

Turn cold outreach into signal-based outbound, and point SEO and newsletters at the questions each seat on the buying panel asks.

  4. 04Step 4

    Stop

Paid ads as a lead source, product launch campaigns, cold calling, B2B creators, AI SDR campaigns and PR. Use paid to keep named accounts warm instead.

Check the plumbing before you add a channel. In Validity’s 2025 survey, 76% of CRM users said less than half of their CRM data is accurate and complete.↗ A new platform on top of broken routing adds a subscription without closing the leak.

Three questions settle most budget calls. If the budget fell by a fifth, which channel goes first? Does every signal you pay for reach an owner the same day? Can you report engaged seats per target account against a baseline?

How we read the survey

The survey covers 300 B2B software and AI companies, asked in September 2026, and splits several questions by average annual contract value: under $5k (21% of respondents), $5–50k (49%) and over $50k (30%).↗ We used every question it splits by deal size. Where it has no split, as with the AI findings and the 2027 plans, we used the figure for all 300 companies and said so. The over-$50k band is about 90 companies, so small gaps between bands deserve care, and survey answers describe what respondents believe works, not measured results.

In practice

How we do it at Panelhop

A Panel Check, our 2–3 week GTM audit, starts with the question this report keeps asking: does your motion fit your deal size? We baseline your channels, signals and routing from your own CRM data, then name your three biggest leaks, each with a fix, the effort and the metric it should move.

Use the 2027 plan in the report with us or without us.

Questions buyers ask about this

We sell $80k ACV software. Should we stop paid ads entirely?

Stop treating paid ads as a lead source. Above $50k the survey rates paid digital ads very poor for ROI. Use paid to keep the seats on your named accounts warm between conversations, with audiences built from those accounts, and judge it by engaged seats rather than leads.

Is cold outbound dead above $50k?

Cold outreach rates OK to poor above $50k, but outbound is still the most common primary motion in that band (31%). The difference is the reason to write: start from a signal such as a new revenue leader or a champion who changed jobs, and have a person write and approve the message.

Should we buy an AI SDR?

Not to run outbound on its own. The survey rates agentic campaigns very poor in every deal-size and revenue band, and only 7% of teams call them a core channel. Use AI for research, briefs and first drafts, and keep a person on every first touch.

How far can I trust a survey of 300 companies for my market?

Treat it as a strong directional read, not a measurement. The over-$50k band is about 90 companies, all B2B software and AI, and the answers describe what respondents believe works. Check the patterns against your own won and lost deals before you move budget.
